Why I Stopped Looking at Unit Price First

I'm a quality compliance manager at a packaging company. Every year I review over 200 deliveries of containers and closures – from wholesale CRC caps to PET preforms to 100ml plastic jars with lids. Vendor A's varied by up to 0.15mm – fine for a cleaning solution spray bottle that sits on a shelf, but not for a portable spray bottle that gets tossed in a bag. The torque on Vendor A's CRC caps ranged from 12 to 28 inch-pounds; Vendor B's stayed within 18-22. That consistency matters when your brand depends on it.

I ran a blind test with our production team: same 100ml plastic jar, Vendor A vs. Vendor B. 86% identified Vendor B as 'more professional' without knowing the difference. The cost increase was $0.02 per piece. On a 50,000-unit run, that's $1,000 for measurably better perception – and zero leak complaints.

The vendor failure in March 2023 changed how I think about TCO. One critical deadline missed on a set of PET preforms, and suddenly redundancy didn't seem like overkill. Vendor A's first delivery of 50ml spray bottles had a 7% defect rate – bottles that leaked, caps that cross-threaded, labels that peeled. We rejected the entire batch. Dimension 3: Delivery Reliability – The Cost of Waiting

On time, in full. Vendor A missed two of three promised delivery windows for our portable spray bottle order. Each delay triggered a rush fee from our other supplier and a penalty from our client. The late deliveries cost us $1,200 in surcharges – more than the entire price difference between Vendor A and Vendor B.

After the third late delivery, I was ready to give up on Vendor A entirely. What finally helped was building in buffer time rather than trusting their estimates. But that buffer ties up capital: we had to keep extra inventory of cleaning solution spray bottles just in case. That's a hidden cost that never shows up on the purchase order.

So Which Supplier Should You Choose?

Here's the thing – there's no universal answer. It depends on your volume, quality requirements, and tolerance for risk.

If you're running a small trial of 100 ml plastic jars with lids and can afford a 5-10% defect rate, Vendor A's low unit price might work. But if you're ordering 50,000 CRC caps for a major beverage launch, Vendor B's higher upfront cost almost certainly saves you money in the long run.

My rule of thumb: always calculate total cost including shipping, setup fees, minimum order penalties, quality inspection time, and potential rework. Then add a 10% risk buffer for delivery delays. If Vendor A still comes out ahead after that, go for it. But if the gap is narrow, the quality consistency and reliability of Vendor B are worth every extra cent.

Bottom line: The cheapest supplier is the one whose product arrives on spec, on time, and doesn't cost you a second order. Period.
